Benefits of Reinventing Brand Innovation
Four years have passed since Shiseido embarked on reinventing brand innovation. When I was appointed as the head of research and development (R&D), I couldn't help but feel that we were not fully leveraging our extensive research capabilities to drive brand growth and consumer value as research outputs were small-scale and short-term in perspective.
We have dedicated the last four years from 2021 to transformation, focusing our efforts on the establishment of our R&D philosophy "DYNAMIC HARMONY" which derived our unique approach that cannot be defined by just one quality. At the same time, we are reorganizing and integrating our R&D activities emphasizing basic research over the medium to long term that captures the insights of consumers. By creating a one-stop system that links R&D to our brands, we have accelerated innovation with steady results, creating an array of best-selling items or hero products for SHISEIDO, Clé de Peau Beauté, NARS, ELIXIR, and more.
Strategically, we have launched the 2030 R&D VISION, built upon the three pillars of innovation; “Skin Beauty”, "Sustainability" and "Future Beauty" along with our "de-monoculture" approach, which embraces change while preserving traditions. Based on this strategy, as a result of our efforts to select and focus on research areas, we have doubled the efficiency and boldness of our research themes, and are making progress in creating the Science / Technology (S/T) that will support our hit products.

We are the engine of BEAUTY INNOVATIONS.
Stemming from Shiseido's philosophy, we have also fostered a culture of beauty to accelerate new market creation and strengthen our "big fish in a small pond" strategy, laying the groundwork to meet evolving consumer needs.
Structurally, we are strengthening partnerships with academic and research institutions under our "de-monoculture" approach. We have collaborated with Hirosaki University, the Cutaneous Biology Research Center (CBRC) at Massachusetts General Hospital, and industry leaders such as Accenture, Nippon Telegraph and Telephone Corporation (NTT), and Toray Research Center, Inc., as well as biotech ventures, delivering tangible results from research findings. Additionally, we are redefining the roles and decentralizing decision-making process in our five Regional Innovation Centers (RIC) worldwide. In January 2025, we have relaunched part of the Global Innovation Center (GIC) in Japan to enhance collaboration with consumers and external partners, accelerating innovation by strengthening researcher-driven value creation.
Refining KPI Metrics and Progress Management
To track our strategic progress, we established a comprehensive set of KPIs in 2023, aligned with the 2030 R&D VISION. Among these, outcome indicators play a critical role in measuring return on investment (ROI). These KPIs encompass three key elements: research achievements and its business impact, environmental and social considerations, and intellectual property, laying the groundwork for future innovation. We will also disclose our progress externally.

These KPIs allow us to execute a PDCA (Plan-Do-Check-Act) cycle in line with our strategic vision. In 2024, we made consistent progress across all key areas. Our commitment to producing at least two major breakthroughs in bold S/T each year has resulted in significant successes and enhanced the visibility of our intellectual property—marking major advancement.
Future Strategic Focus and Direction
Having made significant progress over the past four years, we now consider this phase of our reforms to be completed. Moving forward, we are entering the execution phase, focusing on agile and effective implementation. Our strategy is focused on the following four key priorities.

1) Strengthening Our Core Businesses
To drive sustained value creation, it is essential to connect bold S/T outcomes directly to brand equity and business growth. To achieve this, we have categorized and visualized our S/T, the results of basic research, into two distinct areas. First, we focus on brand-specific core S/T, which includes unique research findings tailored to individual brands. For example, we are exploring immunity and blood vessel health for brand SHISEIDO, and skin intelligence for Clé de Peau Beauté. Our goal is to identify and leverage these differentiated strengths to maximize the value of each brand. In contrast, corporate-wide S/T encompasses broader research initiatives that benefit multiple brands. This includes findings related to common concerns such as sagging, wrinkles, and age spots, as well as sun care and fragrances. By utilizing these insights across various brands, we aim to enhance the overall value of our business.
As part of our digital transformation (DX) initiatives to enhance core businesses, we launched the VOYAGER digital platform for cosmetics development in February 2024. VOYAGER is equipped with an AI-powered development system that utilizes proprietary algorithms which will allow us to simultaneously achieve both innovative value creation through co-creation with AI and improved productivity through shortened development times.

2) Business Expansion into New Areas
To create new growth pillars, we are bridging the gap between scientific research and commercial application. While we continue research in ingestible beauty, beauty devices, and regenerative medicine, our top priority remains our "Beauty Wellness Diagnosis." Leveraging our expertise in the connection between skin, body, and mind, we have established a comprehensive partnership with The University of Tokyo since 2024 to research the preventive benefits of skin, body, and mind health through brain function visualization. To quickly transform research outputs into tangible value through co-creation with consumers, Shiseido Beauty Park was launched in January 2025. One of the five Labs, the Shiseido Beauty Diagnosis Lab, now offers personal beauty profiles and a unique customization experience. Moving forward, we will continuously improve our services based on feedback from our customers.

3) Proactive Compliance with Global Regulations
In the coming years, we anticipate various regulatory changes related to sun care, fragrances, and microplastics across Europe and the United States. To address these evolving regulations, we are establishing a global compliance framework that fosters close collaboration between our regulatory affairs and research teams to take proactive measures. By identifying potential risks early and analyzing challenges related to usability, stability, and cost, we are implementing strategies to minimize business risks while improving productivity and accelerating operations.

4) Sustainability
Our sustainability initiatives are guided by the DYNAMIC HARMONY approach, which integrates premium value (commitment to quality) with environmental responsibility and coexistence. To accelerate these initiatives, we are strengthening external partnerships and enhancing our Clean Formulation Library
. Additionally, we are advancing the development of new microalgae-based circular ingredients in collaboration with the CHITOSE Group, further reinforcing our commitment to sustainable innovation.

Melanoaging: Uncovering and resolving an age-spot specific metabolic change and cellular senescence caused by excessive melanin deposition (Won the Top Award at the IFSCC
Congress 2024 Brazil Iguazu Falls)
Focusing on the previously unexplored dynamics of age spots, our research uncovered how excessive melanin deposition leads to mitochondrial metabolic decline and age spot-specific cellular aging. Additionally, we developed an effective compound that improves the environment, contributing to age spot worsening and fixation.

Discovery of a New Mechanism Linking Odor-Binding Proteins to Skin Health and Beauty
Our research on the relationship between sensory-stimulating substances and skin health led to the discovery that OBP2A—an odorant binding protein found in the human nose—is also expressed in human skin. OBP2A plays a protective role in shielding skin from odors and other small molecules. We also identified French White Lily Flower Extract as an ingredient that enhances the expression of OBP2A.

Potential of Fermented Camellia Seed Extract in Eliminating Aging Skin Cells
A joint study with the Cutaneous Biology Research Center (CBRC) identified a new mechanism in which CD4 CTL, a type of immune cell, actively eliminates aging skin cells. Furthermore, we discovered that fermented camellia seed extract influences CD4 CTL attraction, potentially offering a new approach to aging skin cell elimination.
Future Aspirations
To foster innovation and maximize outcome in the next phase, we are prioritizing excellence in execution. To achieve this, we are rebuilding governance and implementing systems that prioritize three key elements: creativity, expertise, and diversity. Moreover, we will strengthen execution by leveraging KPIs to visualize ROI, accelerating AI adoption, and shift from defense to offence in regulatory compliance.
Under our 2030 R&D VISION, we aspire to be a global leader in beauty innovation, exceeding consumer expectations through high-value-added products.
To establish ourselves as a world-class company representing Japan, we will focus on understanding consumer insights and conducting basic research. By integrating bold S/T with art to showcase our unique value, we aim to drive the company’s progress. We will continue to evolve as the engine behind this vision.
Shiseido's Intellectual Property Strategy
We, Shiseido, position our intellectual property (IP) strategy as a key pillar of our corporate management, leveraging cutting-edge research and technology to enhance our brand equity. Our strategy is designed to secure exclusive competitive advantages from innovative research and technology. Our IP strategy has two key aspects: securing exclusive rights to Shiseido’s competitive technologies and integrating valuable external innovations. To maximize both, our IP and R&D teams collaborate from the earliest stages of research, generating high-quality patents that strengthen our competitive edge.
Since launching our reinventing brand innovation in 2021, our R&D teams have strategically selected specific areas of focus. Our IP strategy has been similarly aligned, channeling resources toward these priority domains. As a result, while the total number of patent filings has not increased, both the quality and impact of our patents have significantly improved. These advances are measurable through two key indicators: IP competitiveness and IP ROI. Our IP competitiveness
is calculated based on technological relevance and market coverage and has demonstrated a superior growth rate compared to global competitors (see Figure 1). Our IP ROI
reflects strong cost efficiency, underscoring the value of our intellectual property portfolio (see Figure 2).
We leverage these patent analytics for market assessment and strategic planning. For example, in the highly competitive sun care category, Shiseido is building a strong patent portfolio anchored by innovations such as our "Sun Dual Care" technologies. As a result, our technological value remains exceptionally high and only continues to grow (Figure 3). In sun care, our core technologies translate directly into consumer value. Backed by a robust technological and IP foundation, we are well-positioned for sustained growth. We are also applying this strategic approach to skincare and makeup.
